Lead quality measures one thing
When marketers talk about lead quality, they mean fit at first contact. Does this company match the ICP? Does the contact have buying authority? Is the timing roughly right?

But lead quality measures the handoff from marketing to sales. It says nothing about what happens to the buyer between that first contact and the moment your rep opens their deck.
That gap is where deals die. And it has nothing to do with lead quality.

Improving lead quality does not touch that number. It never did. Because the problem lives in a different part of the journey entirely.
Where the breakdown actually happens
Here is what I kept watching from the content strategy side of B2B sales teams for seventeen years.
Marketing gets better at finding buyers who fit. Sales gets better at booking them. The demo happens. The reps feel good about it. The CRM shows the deal at 70%. And then the follow-up emails start going unanswered.
What no one measures is whether the buyer arrived at that demo having completed four specific internal decisions.
Do they believe their current situation is actually a problem worth fixing? Not "interesting." Actively costly. Do they have a clear framework for evaluating solutions, or are they comparing you against four competitors with no criteria? Do they believe a solution like yours will actually work in their specific environment, with their specific constraints? And do they have enough internal alignment that a yes from your champion will actually move forward?
These are not soft questions. They're the four decisions that determine whether a qualified lead becomes a closed deal. Lead quality tells you the buyer fit your ICP. It tells you nothing about where those four decisions stand.
When one of them is incomplete, the deal stalls. When two are incomplete, the deal dies. Ninety-one percent of B2B purchases stall at some point in the buying process (Forrester, 2024). That number has not moved despite years of better lead generation, better tooling, and better-trained reps.
The AI research problem, and why it's not what you think
Your buyers are now doing substantial research before they ever agree to a demo. Sixty-seven percent of B2B buyers prefer a rep-free buying experience, and 45% used AI tools during a recent purchase (Gartner, March 2026). By the time your rep gets on the call, the prospect has already asked three AI tools about your category, read summaries of your competitors, and formed opinions about what good looks like.
This sounds like it should produce more decisive buyers. The data splits it differently.
Of buyers who used AI tools in a recent purchase, 36% said they felt more confident in their decision because of GenAI. But 20% said they felt less confident because they encountered unreliable or inaccurate AI-generated information (Gartner, March 2026). That 20% is not a rounding error. That segment arrived at your demo carrying pre-formed beliefs built on hallucinated or incomplete AI research, anchored on those beliefs because AI felt neutral and impartial, and now more uncertain than when they started.
Research published in 2021 tracked 196 purchasing managers and found that more digitally-embedded buyers lean more heavily on brand signals and peer opinions, not less. More information access reinforces decision shortcuts rather than replacing them (Krijestorac et al., Production and Operations Management, 2021). The buyer who spent two hours on Perplexity arrived at your demo with more surface-level information and the same underlying uncertainty about whether to change.
There is a specific mechanism that makes this worse. Buyers are 2.8 times more likely to complete a high-quality deal when they perceive high information consistency between a supplier's website and that supplier's representatives (Gartner, 2024). When AI-indexed content about your product and what your rep says in the discovery call don't match, even slightly, buyers who were already anchoring on pre-formed beliefs register the gap. Their uncertainty spikes. The deal stalls for reasons your CRM will record as "prospect went quiet."
None of that shows up in your lead quality score.
Lead quality is solved. Decision quality isn't. And the window is open right now.
These are two distinct problems measured at two different moments in the buyer journey.
Lead quality is a marketing measurement. It lives at the top of the funnel. After years of better targeting tools, better data, and better content, marketing has largely solved it. 93.8% of marketers report improved lead quality over the past year (HubSpot, 2026). The leads are good.
Decision quality is a different measurement entirely. It lives in the window between first contact and the demo. The average B2B buying decision in 2026 involves thirteen internal stakeholders and nine external influencers (Forrester, 2026). Your champion is one of them. The others were not in your demo.
No current methodology measures decision quality before the demo starts. MEDDIC tells you whether the deal has the right economic conditions. It does not check whether the buyer has completed the internal decisions that make those conditions actionable. BANT identifies budget and authority. It does not score whether the buyer has conviction that the problem justifies the budget. Challenger teaches reps to reframe the buying conversation. It does not diagnose whether the buyer arrived ready to have that conversation.
The gap between diagnosis and a recommendation matters more than most sales leaders realize. Dixon and McKenna's research found that reps relying solely on diagnosis produced win rates of 14%. Combining diagnosis with a clear recommendation more than doubled win rates to 36% (Dixon and McKenna, HBR, 2022). The same principle applies here. Knowing you have a lead quality problem is diagnosis.
Knowing which of the four dimensions of decision quality is broken, and having a protocol for each, is the recommendation. That is the difference.
Here is why the window matters.
Right now, buyers are at peak rep-free preference.
Sixty-seven percent prefer to research without a sales rep. AI tools are everywhere and the process those tools feed into was never designed to resolve indecision. That's the trough.
But Gartner's own forward prediction says the reversal is coming: by 2030, 75% of B2B buyers will prefer sales experiences that prioritize human interaction over AI, as AI fatigue sets in, especially in complex, high-stakes transactions (Gartner, August 2025). The market is going to swing back toward human-grade competence, consistency, and trust.
The vendors who survive the trough are the ones building that competence now. Not when the market rewards it. Before.
What this means for your pipeline right now
Pull up your last ten closed-lost deals. Not the ones where you lost to a competitor. The ones where nothing happened. No decision. No timeline. Just silence.
For each one, ask a single question: which of the four decisions was incomplete when the demo started?
Start with conviction. Did your champion believe the status quo was actually costing them something specific? Or did they see the problem as real but not urgent enough to justify the organizational cost of switching?
Did they have a framework for evaluating you against alternatives? Or were they comparing you against three other vendors with no criteria? That is how buyers facing contradictory information become 153% more likely to settle for a smaller, less disruptive solution than they originally planned (Gartner, 2019).
Did they believe your solution would actually work in their environment? Or were their demo questions all about edge cases and integrations? That is the tell that outcome confidence is the broken dimension.
Did your champion have the internal support to close? Or were they selling alone inside their company with none of your context and all of the internal politics?
These aren't retrospective exercises. They're the diagnostic that tells you which dimension to address before the next demo. Eighty-seven percent of sales opportunities contain moderate-to-high levels of buyer indecision (Dixon and McKenna, HBR, 2022). You won't run out of chances to apply this.
The fix is not better demos. Better demos are what you add after the buyer has completed the four decisions, not before. The fix is diagnosing which dimension is breaking down most often in your pipeline and building the preparation that ensures those decisions are complete before your rep ever opens their deck.
That is what lead quality never measured. That is what has been killing your deals. And the vendors who figure it out before 2030 will own the market when it swings back.
